01 / For every HashiCorp candidate
The process, start to finish.
This playbook covers the software engineering track (backend/infrastructure, plus web/frontend), the roles HashiCorp is best known for hiring through its Terraform, Vault, Consul and Nomad products. HashiCorp is now "an IBM company". Its careers page sends open roles to the IBM careers site, and the early-careers page redirects to IBM internships, so some details below may have changed since the acquisition.
HashiCorp's own "Hiring and Interviewing" article describes three foundational tenets: company principles inform hiring behavior and decisions, a consistent process built on a library of role-specific interview plans with behavior-based questions, and a commitment to diverse, inclusive teams. Interviewers ask for specific past examples rather than theoretical answers, and they listen for "we" more than "I" as a sign of humility.
The article says principles such as integrity, kindness and humility are rarely if ever negotiable because they are harder to coach. The article names no interview stages and gives no overall timeline, so the stage list below comes from prep sites and candidate reports. Reports range from 3 stages (a US intern process of about one month) to 7 or 8 rounds (several India senior loops), and the reported length runs from about 3 weeks to 2.5 months.
The most commonly described order is a recruiter screen, a hiring manager interview, a technical screen (an online test or live coding), then practical rounds: pair programming or machine coding on a stubbed codebase, a PR/code review, system design and behavioral/collaboration, closing with a final recruiter or engineering-leader conversation. The order varies: one India senior candidate took an online screening test before the hiring manager round, and one US intern went from phone screen to behavioral to technical.
Several 2024-2025 reports say the coding is practical (code pairing, machine coding, PR review) rather than LeetCode puzzles, though a 2023 US report described mostly LeetCode-medium questions, a 2025 South Korea junior report described a data structures and algorithms coding challenge, and Jobmentis (provenance unclear) frames its coding rounds as LeetCode-style. The process clearly varies by team, level and region.
The evaluation framework below is HashiCorp's published list of nine principles, which its official hiring article and careers page say guide hiring decisions. HashiCorp does not publish a per-round scoring rubric.
Stage 1: Recruiter screen
about 30 minutes
Covers background, motivation (why HashiCorp), the tech stack you know, and logistics. One 2024 intern candidate was turned down at this stage over a tech-stack mismatch and a team that was already full.
Stage 2: Hiring manager interview
45-60 minutes
A behavioral conversation about past projects in detail and how you line up with HashiCorp's principles. The duration comes from TechPrep only. Where this round falls varies: the Bengaluru May 2025 report lists it before the technical rounds, the India Sept 2024 report puts it after an online screening test, and the 2024 web engineer report puts it before a take-home. One 2023 US candidate said it felt like an interrogation about past projects.
Stage 3: Technical screen (online assessment or live coding)
varies
Varies by team, level and region. Some candidates got an online screening test (India senior, Sept 2024) or a scored machine-coding clearing round (India senior, April 2025), others a live coding session. A 2018 candidate described a one-hour screen-shared session where they picked the language and chose between two problems; the problem was not expected to be finished, and the focus was approach, design and testing. The 2023 US report described LeetCode-medium questions, and a 2025 South Korea junior report described a coding challenge focused on data structures and algorithms.
Stage 4: Take-home assignment (some web/frontend roles)
varies
Reported for a 2024 Senior Web Engineer role, after the recruiter and hiring manager rounds: build a page from a Figma mock. The assignment was described as fairly ambiguous, and engineers answered questions in a shared Discord channel under a 'coding in the open' policy. No candidate report describes it for backend roles. Only one candidate report describes a take-home.
role-specific
Stage 5: Pair programming / machine coding round
60-90 minutes
Live coding with an engineer on a provided skeleton (a stubbed class or a codebase with tests) to finish a practical, object-oriented task. The 60-90 minute range is from TechPrep; an SRE II candidate reported 60 minutes in Python. A Bengaluru backend candidate used Go, so the language depends on the role. Problems around in-memory key/value stores or database transactions come up in several reports. A 2021 Blind post confirms the round existed but gives no detail.
Stage 6: PR / code review round
varies
You review a pull request that contains flaws, then talk through your comments with the interviewer. TechPrep says interviewers assess technical depth, quality of feedback and empathy. One 2018 candidate had it as one of three one-hour team interviews, and an April 2025 India senior candidate listed it as its own code review round. A 2022 Blind post from a frontend candidate says they expected a code review and a pair programming round in the final rounds (the post has no replies).
Stage 7: System design / architecture
about 60 minutes
Distributed-systems design, sometimes in two separate rounds (the 2023 US loop had two). Reported prompts include distributed configuration management. The 60 minute figure is from TechPrep only. One April 2025 India senior candidate said their design round was a discussion of past design work and challenges rather than a system design exercise.
Stage 8: Behavioral / communication and collaboration round
45-60 minutes
Behavior-based questions focused on collaboration, feedback and humility. The duration is from TechPrep only. HashiCorp's own hiring article (listed in sources) says interviewers ask behavior-based questions drawn from role-specific interview plans and ask the same questions of every candidate for a role, but it does not describe this round by name.
Stage 9: Final round and offer
varies
Varies by region and level. Candidates reported a final conversation with an engineering leader (Head of Engineering in the India senior loop, an Engineering Lead cultural-fit round in an April 2025 India report), or a final recruiter/HR chat where the offer was made (Brazil 2024, Canada 2018). TechPrep says IBM approval workflows can add time at this stage. Reported total length varies widely: an intern process took about one month, an India senior loop (Sept 2024) 3+ weeks across 7 rounds, another India loop (Nov 2024) almost 4 weeks across 8 rounds, an April 2025 India loop about 2 months across 7 rounds, and an October 2025 India platform engineer reported 2.5 months, with an offer put on hold and two more rounds added after the original three.

The nine principles are listed, with these exact names and in this order, on hashicorp.com/our-principles (the principles page itself says nothing about hiring). The official "Hiring and Interviewing at HashiCorp" article says the principles inform hiring behavior and decisions, and that principles such as integrity, kindness and humility are rarely if ever negotiable because they are harder to coach, while skills that can be developed weigh less. The careers page repeats that hiring decisions are guided by the principles.
These are company values used in hiring, not a published per-round scoring rubric. The article describes a library of role-specific interview plans but does not publish them. Two behavioral questions below carry a principle tag. Humility on the feedback question is illustrated by HashiCorp itself (the article's example is asking about feedback that helped a candidate improve and how they turned it into an action plan).

Pragmatism on the disagreement question is an interpretation of the published principle text, which covers constructive disagreement and committing to a decision once it is made; TechPrep also says the hiring manager screen looks at Humility, Pragmatism and Kindness. HashiCorp publishes no question-to-principle mapping, and the other behavioral questions are left untagged.
