How ZS Associates Interviews in 2026: Process, Questions & What They Score
Compiled from 16 public sources: candidate interview reports, coaching guides, and ZS Associates's own hiring pages. Interview processes change and vary by role, team, level, and region. This is one well-documented shape of ZS Associates's interviews to prepare against, not a script of what your interview will be. Confirm specifics with your recruiter. ZS is a management consulting and technology firm best known for commercial strategy and analytics work in pharma, biotech and healthcare. This dossier covers the track ZS is best known for: consulting and decision analytics (Business Analytics Associate, Decision Analytics Associate, Associate Consultant), and it also covers the technology track (Business Technology Solutions Associate, BTSA) because that is where most published candidate reports come from and because the two tracks share the same front half of the funnel. ZS publishes an official interview process page describing four interview types (online assessment, behavioral interviews, case interviews, subject matter expertise interviews) and says most candidates see two to four rounds of interviews, but it does not publish a named evaluation framework or a scored competency rubric, so frameworkName, framework and frameworkNotes are null here. ZS does publish three company values on its About page ("Treat people right", "Get it right", "Do the right thing"), but it does not present them as interview evaluation criteria, so they are treated as culture context in the tips rather than as a framework, and no question carries a frameworkRef. Shape of the process: an online aptitude assessment, then a role-dependent middle stage (a Problem Solving Deep Dive mini-case and a recorded video interview on campus tracks, a recruiter screen on experienced tracks), then interviews that mix a candidate-led case, a technical or subject matter deep dive, and an evidence-based behavioral and fit conversation. Consulting and analytics candidates get more case and exhibit work; technology candidates get more SQL, DBMS and puzzles, and several reports note the case round can be replaced entirely by technical questioning.
The Process
- 1
Application and resume screen · varies
Coaching guides describe an initial resume screen before any test. ZS says the exact process varies by role, level, region and location, and that a recruiter walks you through the specific sequence, so no duration is published.
- 2
Recruiter or phone screen (experienced and off-campus candidates) · about 30 minutes
Background walkthrough, motivation for ZS and for the industry, basic fit. Campus candidates usually skip this and go straight from the online test to the assessment sequence.
- 3
Online aptitude assessment · 40 to 90 minutes depending on role and hiring year
Quantitative aptitude, logical reasoning, verbal ability and data interpretation; technology roles add computer fundamentals and DBMS items. ZS says the assessment can also cover big data concepts such as cloud platforms, data management, analytics and coding languages. Reported formats include 45 questions in 40 minutes, 50 questions in 45 minutes, 75 minutes and 90 minutes, usually proctored on Talview. Length varies by role and campus cycle.
- 4
Problem Solving Deep Dive (PSDD) mini-case, campus tracks · about 30 minutes
A written business scenario followed by 8 to 15 multiple choice questions on segmentation, target customers, competitors and growth options. Reported as one-way: you cannot return to a previous question. Seen on India campus hiring for the technology and analytics associate roles, not reported for experienced consulting hires. Sources describe no negative marking for the earlier online aptitude round; that detail is not confirmed for this PSDD round specifically, so it is not repeated here.
- 5
Recorded video interview (AI assessed) · about 3 minutes per answer, 2 to 4 questions; some cycles run a longer 40 to 60 minute communication assessment
Pre-set questions recorded with short reading time and no retakes. Typically one behavioral prompt plus one guesstimate. Some cycles instead run a communication assessment with speaking, listening and essay sections. Coaching sources say the recording is scored on delivery as well as content.
- 6
Technical or subject matter expertise interview · about 30 minutes
ZS calls this the subject matter expertise interview and says it probes expertise, work quality, time management, stakeholder communication and problem solving through questions about past projects and responsibilities. In practice for technology and analytics roles this is SQL query writing, DBMS theory, a coding question in some cycles, and one or two puzzles. Not every consulting candidate sees this round.
- 7
Case interview (candidate led) · 30 to 45 minutes
An open business problem where you structure the issue, ask for data, read exhibits, take feedback and give a recommendation. ZS says there is no perfect answer and that it is watching how you approach the problem, learn from feedback and bring new ideas. Cases are not only pharma: the official practice set spans an airline, a pharmaceutical pricing problem and a consumer goods launch. Some campus technology cycles skip the case entirely.
- 8
Written case or case debrief · 30 to 45 minutes of prep, then a discussion of similar length
Later rounds can add a data packet of charts and slides that you analyse alone and then present or debrief. Reported sizes vary: 5 to 6 exhibits with 4 to 8 questions in one guide, an 8 to 10 slide data packet with 3 to 5 guiding questions to work through in another, and a written analysis submitted as a PDF before an in-person debrief in one campus report. Not universal, more common in final rounds for consulting and analytics roles.
- 9
Evidence based interview (EBI) and fit round · 30 to 60 minutes
Behavioral and motivation round, often with a senior interviewer, covering resume and internship depth, conflict, teamwork, ambiguity, why ZS and career direction. Campus reports show puzzles and guesstimates can reappear here alongside the behavioral questions. ZS describes these as behavioral interviews that assess fit for the role and contribution to its collaborative culture.
- 10
Decision and offer · two to four weeks during busy campus hiring season
ZS states this feedback window itself and says most candidates see two to four rounds of interviews in total. Campus drives often compress the interview rounds into one or two days, with the offer following after the drive.

Coach's Tips
Do the three official ZS practice cases before anything else: the airline market expansion, the Zoltners pharma pricing case and the CGC sunscreen launch. They are published on zs.com and they show the real range. Candidates who only prepare pharma cases get caught out by the airline and consumer goods prompts.
Drive the case yourself. ZS cases are candidate led: you structure the problem, ask for the data you want, read the exhibits and state a recommendation. Waiting to be prompted reads as weak. ZS says explicitly that there is no perfect answer and that it is watching how you approach the problem, learn from feedback and bring new ideas, so say your reasoning out loud and visibly change course when an interviewer or an exhibit contradicts you.
Practise reading exhibits fast and turning several of them into one recommendation. Later rounds can hand you a data packet and ask you to work through a small set of guiding questions and then present, which is a different skill from a conversational case: synthesis across charts, not one answer per chart.
If you are interviewing for the technology or analytics associate track, especially India campus hiring, weight your prep toward SQL and DBMS rather than cases. Live rounds ask you to type joins and an nth highest query into a chat box, and to explain keys, normalization, indexes and views. Several candidates report no case at all in that track, so also keep two or three guesstimates and classic puzzles ready.
Rehearse the recorded video round separately. You get one take, roughly three minutes and about ten seconds of reading time per question, and it is usually one behavioral prompt plus one guesstimate. Practise a compressed spoken guesstimate that states assumptions, gives a number and sanity checks it inside three minutes.
Make Why ZS concrete. ZS is a life sciences focused strategy and analytics firm, and its published values are Treat people right, Get it right and Do the right thing. Tie your answer to specific ZS work such as pricing, segmentation or sales force deployment and to a real story about how you work with people, rather than a general statement about wanting to improve healthcare.
